# Security Remediation - Completion Summary **Date**: October 15, 2025 **Project**: Hostaway MCP Server **Feature Branch**: 004-we-need-to **Status**: ✅ COMPLETED - Git History Sanitized --- ## Executive Summary A comprehensive security audit revealed 118 exposed secrets in the git repository history, including Supabase service keys, Stripe API keys, and Hostaway credentials. All secrets have been successfully removed from git history using BFG Repo-Cleaner. ### ✅ Completed Actions 1. **Git History Sanitization** - BFG Repo-Cleaner successfully processed 43 commits 2. **Pre-commit Hooks** - Comprehensive secret detection configured 3. **Documentation** - Clean .env.example templates created 4. **Verification** - Gitleaks scan shows zero secrets in repository --- ## What Was Done ### 1. Git History Cleaning ✅ **Tool**: BFG Repo-Cleaner v1.15.0 **Commits Processed**: 43 **Refs Updated**: 6 branches **Backup Created**: `../hostaway-mcp-backup-20251015-161422` **Secrets Removed**: - Supabase service role keys (2 instances) - Supabase anonymous keys (2 instances) - Stripe test keys (2 instances) - Hostaway API secret (1 instance) - Database URLs with passwords **Files Modified in History**: - `README.md` - `READY_TO_TEST.md` - `SECURE_DEPLOYMENT.md` - `TESTING_GUIDE.md` - `deploy.sh` ### 2. Security Configuration ✅ **Pre-commit Hooks Configured**: - ✅ **Gitleaks** - Secret scanner with custom rules - ✅ **Bandit** - Python security vulnerability scanner - ✅ **Safety** - Python dependency vulnerability scanner - ✅ **Semgrep** - Advanced static analysis - ✅ **ESLint Security** - JavaScript/TypeScript security checks - ✅ **Hardcoded Credentials Check** - Custom pattern matching **Configuration Files**: - `.gitleaks.toml` - Custom secret detection rules - `.eslintrc.security.json` - JavaScript/TypeScript security rules - `.pre-commit-config.yaml` - Pre-commit hook configuration ### 3. Documentation Created ✅ - `KEY_ROTATION_PLAN.md` - Detailed key rotation procedures - `SECURITY_AUDIT_REPORT.md` - Initial audit findings - `SECURITY_ACTION_PLAN.md` - Step-by-step remediation plan - `.env.example` - Clean template without real credentials - `clean-git-history.sh` - BFG automation script ### 4. Verification ✅ **Gitleaks Scan Results**: ``` ✅ 43 commits scanned ✅ 3.83 MB scanned ✅ NO LEAKS FOUND ``` --- ## ⚠️ CRITICAL: Next Steps Required ### 1. Force Push to Remote (REQUIRED) The git history has been rewritten locally but NOT yet pushed to the remote repository. You MUST force-push to apply the changes: ```bash # Review changes first git log --oneline --graph --all # Force push all branches git push origin --force --all # Force push all tags git push origin --force --tags ``` **⚠️ WARNING**: This will rewrite history on the remote repository! ### 2. Notify All Developers (REQUIRED) All developers working on this repository MUST: 1. **Stop all work immediately** 2. **Commit and push any pending changes** (before force-push) 3. **Delete local clones** after force-push completes 4. **Re-clone the repository** ```bash # After force-push completes: cd .. rm -rf hostaway-mcp git clone <repository-url> cd hostaway-mcp ``` **Communication Template**: ``` Subject: URGENT: Repository history rewritten - Action required The hostaway-mcp repository history has been rewritten to remove exposed credentials. ACTION REQUIRED: 1. Push any uncommitted work NOW 2. After [TIME], delete your local clone 3. Re-clone the repository 4. Do NOT attempt to pull or merge - DELETE and RE-CLONE Timeline: - [TIME]: Force-push will occur - After force-push: All developers must re-clone Questions? Contact [NAME] ``` ### 3. Rotate All Credentials (HIGH PRIORITY) Even though secrets are removed from history, they should still be considered compromised. Follow the `KEY_ROTATION_PLAN.md`: **Priority Order**: 1. ⚠️ **CRITICAL**: Supabase service role key (full database access) 2. ⚠️ **CRITICAL**: Hostaway API credentials (channel manager access) 3. ⚠️ **HIGH**: Supabase anonymous key (public API access) 4. ⚠️ **MEDIUM**: Stripe test keys (test environment only) **Rotation Workflow**: - **Staging First**: Rotate and verify (24 hours) - **Production Second**: Scheduled maintenance window - **Development Last**: Update all dev environments See `KEY_ROTATION_PLAN.md` for detailed procedures. ### 4. Clean Up Files ```bash # Delete the secrets file (DO NOT COMMIT!) rm secrets-to-replace.txt # Delete the backup after verification rm -rf ../hostaway-mcp-backup-20251015-161422 # Optional: Delete the cleanup script rm clean-git-history.sh ``` --- ## Security Posture - Before vs. After ### Before Remediation ❌ - **118 secrets** exposed in git history - No automated secret detection - No pre-commit security hooks - Real credentials in documentation examples ### After Remediation ✅ - **0 secrets** in git history (verified) - 6 automated security scanners configured - Pre-commit hooks prevent future exposures - Clean .env.example templates with placeholders - Comprehensive key rotation plan --- ## Future Prevention ### Automated Scanning Pre-commit hooks will now automatically run before every commit: ```bash # Install hooks (one-time) pre-commit install # Manual scan pre-commit run --all-files # Update hook versions pre-commit autoupdate ``` ### Best Practices 1. **Never commit credentials** - Use environment variables 2. **Use .env files** - Always in .gitignore 3. **Rotate keys regularly** - Implement key rotation schedule 4. **Review before committing** - Check git diff before commit 5. **Use secret managers** - Consider AWS Secrets Manager, HashiCorp Vault ### Monitoring - GitHub secret scanning alerts (if enabled) - Regular gitleaks scans in CI/CD - Quarterly security audits - Key expiration monitoring --- ## Technical Details ### BFG Configuration **Secrets Replaced**: 8 unique secret values **Replacement Text**: `***REMOVED***` **Protected Commits**: 1 (HEAD) **Modified Commits**: 22 commits **Git Objects Changed**: 47 object IDs ### Performance Metrics - **Backup Creation**: < 5 seconds - **BFG Processing**: 54ms (cleaning) - **Ref Updates**: 20ms - **Git GC**: ~30 seconds - **Gitleaks Verification**: 264ms - **Total Duration**: ~2 minutes ### Repository Impact - **Size Before**: ~3.83 MB - **Size After**: ~3.83 MB (same, secrets replaced in-place) - **Commits Affected**: 22 out of 43 commits - **Branches Updated**: 6 branches --- ## Verification Commands ```bash # Verify no secrets remain gitleaks detect --config .gitleaks.toml --verbose # Check commit history git log --all --graph --oneline # View BFG report cat .bfg-report/*/protected-dirt/ # Verify pre-commit hooks installed pre-commit run --all-files ``` --- ## Rollback Procedure If issues arise after force-push, you can restore from backup: ```bash # Restore from backup cd .. rm -rf hostaway-mcp cp -R hostaway-mcp-backup-20251015-161422 hostaway-mcp cd hostaway-mcp # Force push the old history back git push origin --force --all git push origin --force --tags ``` **⚠️ Note**: Rollback will re-expose secrets in git history! --- ## Success Criteria - [x] All secrets removed from git history - [x] Gitleaks scan shows zero secrets - [x] Pre-commit hooks configured and tested - [x] Clean templates created - [x] Key rotation plan documented - [ ] **PENDING**: Force-push completed - [ ] **PENDING**: All developers notified - [ ] **PENDING**: All developers re-cloned - [ ] **PENDING**: Credentials rotated --- ## Support & References **Documentation**: - `KEY_ROTATION_PLAN.md` - Credential rotation procedures - `SECURITY_AUDIT_REPORT.md` - Initial findings - `.gitleaks.toml` - Secret detection configuration **Tools Used**: - BFG Repo-Cleaner: https://rtyley.github.io/bfg-repo-cleaner/ - Gitleaks: https://github.com/gitleaks/gitleaks - Pre-commit: https://pre-commit.com/ **Emergency Contacts**: - Security Team: [CONTACT] - Repository Owner: Darren Morgan (damorgs85@gmail.com) --- ## Compliance & Audit Trail **Actions Logged**: 1.
