# Smart MCP Global Implementation Summary
## Objective
Transform Smart MCP from project-local to global SuperClaude-style framework where slash commands and shortcuts work from ANY directory.
## Problem Statement
**Before**: Smart MCP slash commands only worked when Claude Code was started from the `smart_mcp` project directory because:
1. Slash commands were in project `.claude/commands/sm/` (project-local)
2. shortcuts.json was relative to project location
3. No hierarchical configuration system
**After**: SuperClaude-style global framework:
1. Slash commands in `~/.claude/commands/sm/` (global)
2. Hierarchical shortcuts loading (global + project merge)
3. Works from ANY directory
## Architecture Changes
### 1. Hierarchical Shortcuts Loading
**File**: `smart_mcp.py`
**Changes**:
- Added global shortcuts directory: `~/.claude/smart_mcp/`
- Implemented two-tier loading:
1. Load `~/.claude/smart_mcp/shortcuts.json` (global)
2. Load `$CWD/shortcuts.json` (project-local, optional)
3. Merge with project overriding global
**Code Pattern**:

### 2. Global Slash Commands
**Location**: `~/.claude/commands/sm/`
**Files Created**:
- `refactor.md` - Surgical refactoring framework
- `debug.md` - 7-step debugging process
- `audit.md` - 8-stage repository assessment
**Key Changes**:
- Command prefix: `/sm:*` (matching SuperClaude `/sc:*` pattern)
- Category: `gitignored` (indicating global scope, not project-local)
- References updated: `/refactor` → `/sm:refactor`

**File**: `~/.claude/MCP_SmartMCP.md`
Following SuperClaude MCP documentation pattern:
- Purpose statement
- Activation triggers
- Choose When section
- Works Best With (MCP integration)

### 4. Global Shortcuts
**File**: `~/.claude/smart_mcp/shortcuts.json`
Copied from project to serve as global defaults:
- `refactor` - Surgical refactoring
- `debug` - Systematic debugging
- `audit` - Repository assessment

- Commands in `~/.claude/commands/sm/` are gitignored (global scope)
- Appear in `/help` with category "gitignored"
- Work regardless of CWD when Claude Code starts
### 3. MCP Tool (sm)
- Registered globally via Claude Desktop config
- Loads shortcuts hierarchically on each invocation
- Returns instruction text for requested shortcut

## Migration Path for Users
### For New Users
1. Follow GLOBAL_SETUP.md
2. Configure Claude Desktop with smart_mcp.py path
3. Restart Claude Desktop
4. Use `/sm:*` commands from anywhere
### For Existing Users
1. Global files already created
2. Update Claude Desktop config if needed
3. Restart Claude Desktop
4. Old `/refactor` commands deprecated, use `/sm:refactor`
5. Keep project shortcuts.json for overrides if desired
## Benefits Achieved
✅ **Global Accessibility**: Commands work from ANY directory
✅ **SuperClaude Pattern**: Matches /sc:* command structure
✅ **Hierarchical Config**: Global defaults + project overrides
✅ **Backward Compatible**: Project shortcuts.json still supported
✅ **Single Source of Truth**: Global shortcuts for consistency
✅ **Project Flexibility**: Override or extend as needed
✅ **Zero Duplication**: No copying .claude/commands/ to every project
## Known Limitations
1. **MCP Server Path**: smart_mcp.py must have absolute path in Claude Desktop config
2. **Restart Required**: Claude Desktop restart needed for config changes
3. **JSON Validation**: Invalid JSON in shortcuts.json fails silently
4. **No Hot Reload**: Changes to shortcuts.json require new Claude session
