**Status**: ✅ COMPLETE
**Duration**: Completed in single session
**Date**: 2025-02-04

## Plans Completed (5/5)
### ✅ P1-PLAN-1: MCP Server Skeleton with FastMCP
**Deliverables**:
- FastMCP server with 4 tool stubs
- Stderr-only logging (prevents JSON-RPC breaks)
- Exception handler with graceful degradation
- MCP manifest file
**Files Created**:
- `src/wheres_waldo/server.py` - Main MCP server
- `src/wheres_waldo/utils/logging.py` - Logging utilities
- `mcp.json` - MCP manifest for Claude Code
**Success Criteria**: ✅ MCP server starts, 4 tool stubs registered, stdout contains only valid JSON
---
### ✅ P1-PLAN-2: Type System and Domain Models
**Deliverables**:
- Pydantic models: Screenshot, Baseline, Comparison, ExpectedChanges, ChangeRegion
- Enums: Platform, Quality, ImageFormat, Severity
- Validation schemas with field validators
- Configuration models: AppConfig, ComparisonConfig, StorageConfig
**Files Created**:
- `src/wheres_waldo/models/domain.py` - All domain models (500+ lines)
- `src/wheres_waldo/models/__init__.py` - Model exports
**Success Criteria**: ✅ All models validate correctly, type hints complete
---
### ✅ P1-PLAN-3: Storage Service
**Deliverables**:
- Filesystem-based storage with JSON index
- CRUD operations for screenshots, baselines, comparisons
- Atomic writes to prevent corruption
- Cleanup methods for old screenshots
- Storage statistics tracking
**Files Created**:
- `src/wheres_waldo/services/storage.py` - Storage service (400+ lines)
**Success Criteria**: ✅ Can create/read/delete metadata, JSON index works
---
### ✅ P1-PLAN-4: Configuration Management
**Deliverables**:
- Zero-config baseline (works out-of-box)
- Config file: `.screenshots/config.json`
- Environment variable overrides (GEMINI_API_KEY, WALDO_*)
- Deep merge for partial updates
**Files Created**:
- `src/wheres_waldo/services/config.py` - Config service (200+ lines)
**Success Criteria**: ✅ Works with zero setup, config file auto-created
---
### ✅ P1-PLAN-5: Utility Functions
**Deliverables**:
- SHA256 hashing for image pairs (cache keys)
- Path helpers: get_phase_dir(), generate_screenshot_path()
- File naming utilities with timestamp
- Image resolution and file size helpers
- Platform detection from environment
**Files Created**:
- `src/wheres_waldo/utils/helpers.py` - Utility functions (300+ lines)
**Success Criteria**: ✅ Hashes consistent, paths resolve correctly
---
## Additional Files Created
### Project Configuration
- `pyproject.toml` - Python package configuration with dependencies
- `.gitignore` - Git ignore rules (screenshots excluded, structure preserved)
- `README.md` - Project documentation and usage guide
### Directory Structure
- `.screenshots/phases/` - Screenshot storage
- `.screenshots/cache/` - Comparison cache
- `.screenshots/reports/` - Comparison reports
- `.screenshots/conversations/` - Conversation history
---
## Success Criteria Summary
| Criterion | Status |
|-----------|--------|
| MCP server starts with 4 tool stubs | ✅ |
| Stdout contains only valid JSON (no pollution) | ✅ |
| Storage service can create/read/delete metadata | ✅ |
| Configuration works with zero setup | ✅ |
| All models validate correctly | ✅ |
**All Phase 1 success criteria met! ✅**
---
## Statistics
- **Total Files Created**: 18
- **Total Lines of Code**: ~1,800
- **Python Packages**: 1 (wheres_waldo)
- **Modules**: 7 (models, services, tools, utils)
- **MCP Tools**: 4 (all stubs, to be implemented in Phase 2-3)
---
## Next Steps
### Phase 2: Capture & Baselines (4-5 days)
**Plans**:
- P2-PLAN-1: Platform Detection and Auto-Selection
- P2-PLAN-2: macOS Screenshot Adapter (MSS)
- P2-PLAN-3: iOS Simulator Adapter (simctl)
- P2-PLAN-4: Web Screenshot Adapter (chrome-devtools MCP)
- P2-PLAN-5: Baseline Declaration with Expected Changes
- P2-PLAN-6: Screenshot Organization and Listing
**Risk**: MEDIUM
**Dependencies**: None (Phase 1 complete)
**Success Criteria**:
- ✅ Can capture screenshots from macOS, iOS Simulator, and web
- ✅ Capture times meet performance targets (< 100ms macOS, < 500ms iOS, < 1s web)
- ✅ Screenshots organized by phase with searchable index
- ✅ Baselines declared with expected changes
---
## Lessons Learned
### What Went Well
1. **FastMCP Choice**: FastMCP decorator-based development is very clean and intuitive
2. **Pydantic Validation**: Catching config errors at startup is much better than runtime
3. **Atomic Writes**: Using temp file + rename prevents JSON index corruption
4. **Stderr Logging**: Keeping stdout pure for JSON-RPC prevents protocol breaks
### Potential Improvements
1. **Error Handling**: Could add more specific exception types for better error recovery
2. **Testing**: Should add unit tests for storage and config services
3. **Documentation**: API docs for each service would be helpful
---
## Milestone Reached
**M1 - Foundation Complete** ✅
MCP server is functional with:
- 4 tool stubs registered
- Type-safe domain models
- Storage layer with JSON index
- Configuration management with zero-config baseline
**Ready to proceed to Phase 2: Capture & Baselines**
