## Current State
### Index Verification Results
- **Total Repositories Checked**: 29
- **BM25 Index Status**: All indexes exist but are empty (0 documents)
- **Semantic Index Status**: Not available (Qdrant connection refused)
- **Main Index**: Contains only 2 repositories (app and Code-Index-MCP)
### Key Findings
1. **Empty Test Indexes**
- All 29 test indexes in `/test_indexes/` have the correct table structure
- But contain 0 documents - they were never populated with data
- This explains the benchmark results showing 0 MCP results
2. **Benchmark Data Issues**
- The multi_repo_benchmark.json shows 99.96% token reduction
- But this is misleading because MCP returned 0 results for all queries
- The comparison is between grep reading 20 full files vs MCP returning nothing
3. **Index Architecture**
- Uses newer table structure (bm25_content, bm25_documents)
- Not the older structure (documents, bm25_index)
- FTS5 tables are properly configured
## Required Actions
### 1. Reindex All Test Repositories
Before we can run meaningful comparisons, we need to:
- Clone or download the 29 test repositories
- Build proper BM25 indexes with actual content
- Optionally build semantic indexes if Qdrant is available
### 2. Fix Query Testing Scripts
- Update to use correct table names
- Ensure proper connection to indexed data
- Add validation that indexes contain data before testing
### 3. Re-run Benchmarks
After indexes are populated:
- Run 50 semantic + 50 non-semantic queries per repo
- Compare actual results (not empty vs full)
- Measure real token usage and performance

## Recommendations
1. **Immediate**: Check if indexed data exists elsewhere (backup, artifacts)
2. **Short-term**: Re-index a subset (5-10 repos) for initial testing
3. **Long-term**: Build complete indexes for all 29 repos with both BM25 and semantic
The current benchmark results are not valid for comparison because they compare grep results against empty MCP indexes. We need populated indexes to generate meaningful performance comparisons.
